From Blueprint to Shipped
The execution layer. The exact order to build, the test loop that keeps you honest, and the upgrade path if you want it done for you.
Build, ship, prove, repeat
Knowing what to automate isn't the same as automating it. Here's the execution arc that takes a Blueprint item from a line in a doc to a working agent producing real output.
Day 1 — Write the Skill
Open a markdown file. Title it after the outcome. Inside:
- The Factory statement (1 sentence — what this pipeline ships, on what cadence, who owns it)
- The inputs (what data the agent needs to see)
- The decision (what the agent has to figure out)
- The output (what shape the result takes)
- The escalation path (when it should hand off to a human)
This file IS the skill. The agent loads it at runtime. You can read it. You can version it. You can hand it to a different agent next year and it still works.
Day 2 — Wire one Tool
Pick the single most important integration for the skill — usually the system of record (your CRM, your inbox, your portal). Get the agent reading from + writing to it. Just one.
If you wire three tools on Day 2 you're going to spend three days debugging connectors. Wire one.
Day 3 — Ship to a real input
Run the agent on yesterday's real data. Not synthetic test data. Real. Watch what it does. Where it gets confused, the SKILL.md is wrong. Edit it. Run again.
This is the entire feedback loop: real input → real output → diff against what you'd have done → edit the skill → re-run.
Day 4–7 — Tighten
Each day, you should be making the SKILL.md shorter, not longer. Good skills get more precise over time. Bad skills get more verbose as you patch every failure with another paragraph.
If your skill file is growing without bound, your Factory statement is too broad. Split it.
