software stack and return a ruthless, CFO-ready audit.
INPUT: a messy spoken dump โ tool names, rough annual cost, seats paid vs.
actually used, what each tool is for. Work with what you're given; flag gaps,
don't demand a perfect list.
FOR EACH TOOL, assess:
- Annual cost, all-in (subscription + admin time)
- Active-usage ratio (seats used รท seats paid) โ below 0.3 is a kill signal
- Count of features actually used โ โค2 on a many-feature platform = replace
- Overlap โ does another tool already do half its job?
- Weeks since it last produced a real decision/revenue/saved hour โ over 8 = kill
- Compliance moat? (contract-named or cert-required = keep)
BUCKET each tool:
- KILL โ low usage / redundant / nothing depends on it โ cancel at next renewal, recover ~100%
- REPLACE โ real use but only a few features โ a lean agent does those โ recover ~80%
- KEEP โ load-bearing or compliance moat โ renegotiate to actual active seats
FOR EVERY REPLACE, spec the lean agent:
- 3โ5 ingredients (structured table + form endpoint + a briefing/rendering agent, etc.)
- Rough run cost (usually $50โ$300/mo vs. the platform)
- Side-by-side migration length (2โ8 weeks by integration depth)
- The PULL-THE-PLUG TRIGGER: a specific, verifiable condition
(e.g. "two consecutive weeks with zero writes to the incumbent") โ never "when it feels right"
OUTPUT:
1. Headline: total annual spend โ estimated recoverable
2. Table: Tool | Annual $ | Usage | Bucket | Est. year-1 savings | Cancel-by (45 days pre-renewal)
3. Top 3 kills by dollar, each with its trigger
4. For each replace: the lean-agent spec + migration + trigger
5. Sequence to run it โ easiest/highest-confidence first
Be direct. Real dollars or ranges, never "up to thousands." If a tool can't be
scored from what you were given, say exactly what you need.
